What to know before hiring a CFO

What a fractional CFO is

A fractional chief financial officer provides senior finance leadership on a part-time basis. The CFO helps management decide how to use capital, understand performance and prepare for financial risks. The engagement may be ongoing or focused on a period of growth, fundraising or transition. The defining question is what the executive owns, not how many hours appear in the proposal.

The role sits above the production of reliable accounts. If the underlying books are incomplete, a forecast built on them can create false confidence. Some providers supply accounting staff and a controller alongside the CFO; others expect that foundation to be in place. Compare these delivery models before comparing fees.

A CFO can help prepare a company for financing or a transaction. That does not mean the firm guarantees funding, acts as a securities intermediary or replaces transaction counsel. Clarify which professionals must participate and who coordinates them.

Startup needs differ from growth-stage needs

An early startup may need a view of runway, a hiring plan and a model that connects product assumptions with spending. The most useful work often involves identifying which assumptions are uncertain and which decisions can wait. A complex spreadsheet is not valuable if the team cannot update it.

A growing company may have enough financial data but lack a reliable planning process. Its CFO mandate could involve department budgets, contribution margins, working capital, pricing decisions or a finance team that can produce timely reports. Ask for experience with the operating problem you face, not simply with companies of a similar age.

Fractional, outsourced and full-time CFO models

“Fractional” describes a share of executive capacity. “Outsourced” describes an external delivery arrangement. A provider may use both terms for the same service, or use outsourced finance to describe a team that includes bookkeeping, controllership and CFO support. Ask who attends management meetings, who reviews the books and who prepares the analysis.

A full-time role can be appropriate when the executive workload requires continuous availability, a large team or sustained coordination across a complex organization. How to evaluate a firm

Start with a short brief: the decisions you need to make, the quality of your current reporting, the people already doing finance work and the events ahead. Then ask firms to explain their proposed first phase. A useful response identifies dependencies and tradeoffs rather than promising every possible finance service.

Request the background of the person who will do the work. Discuss a comparable situation, the executive’s role in it and how a reference could verify that role. Firms may use a monthly retainer, hourly work or a project fee. A retainer can cover leadership only or a broader finance team.
