A fractional chief marketing officer helps a business decide which customers to pursue, how to position its offer and where to invest marketing resources. The role provides senior judgment and accountability on a part-time basis. Producing more campaigns is useful only when those campaigns support a coherent commercial plan.
Start by naming the gap. A business that has no reliable execution capacity may need an agency or internal marketer alongside the CMO. A business with several agencies and conflicting priorities may primarily need someone to direct them. Buying an executive title without resolving this distinction can leave strategy and delivery disconnected.
Positioning and customer understanding. The CMO should test assumptions about buyers, alternatives and reasons to choose your product. Ask how customer interviews, sales feedback and competitive context will influence the work.
Go-to-market planning. A plan connects the target segment, offer, message, channels and sales motion. It should identify what to test first and which signals would change the approach. Entering a new market is a different assignment from improving an established acquisition program.
Demand generation oversight. The CMO can set channel priorities, allocate budget and review performance. Agree which team builds campaigns and whether the executive controls spending or only recommends it. Media spend and production costs should be visible separately from leadership fees.
Team and agency leadership. Define reporting lines, meeting responsibilities and authority to change vendors. The CMO needs a workable relationship with sales, product and finance to make decisions that extend beyond campaign metrics.
| Question | Evidence to request |
|---|---|
| Are we reaching the intended buyers? | Segment-level response and customer feedback |
| Is marketing supporting the sales motion? | Agreed handoffs and progression through the pipeline |
| Are results interpretable? | Metric definitions, tracking limits and baseline data |
| Can the team execute the plan? | Capacity, owners, budgets and delivery milestones |
No attribution system reveals every influence on a purchase. An experienced leader should explain uncertainty and avoid claiming that every sale resulted from one campaign. Agree how you will combine channel data with sales feedback and customer research.
A fractional CMO can fit a defined leadership need with a manageable team and clear decision rights. A full-time hire may fit a business that needs continuous executive attention across product lines, markets or a large organization. The question is workload and responsibility, not a universal revenue threshold.
If the assignment is a bounded positioning study or campaign audit, a marketing consultant may be sufficient. If someone must make recurring decisions, lead people and revise the plan as evidence changes, an executive mandate is more relevant. See CMO versus marketing consultant.
Chief Outsiders offers executive marketing and revenue leadership. Kalungi focuses on B2B SaaS marketing. CMO Alpha publishes a financial services specialization. These examples show why role, sector and delivery capacity need separate consideration.
Request the identity of the assigned leader, examples of comparable decisions and a plan for working with your existing team. Clarify whether agency services are optional, how recommendations involving the provider’s own delivery team are evaluated and what happens if the executive is replaced.
Ask what the CMO expects to learn in the first month, which decisions will wait for that evidence and which tasks can begin immediately. Establish ownership of accounts, creative assets and customer research. Define meeting access, urgent support, cancellation terms and the handoff package.
Use the CMO hiring guide to create a common brief. Explore CMOs for SaaS if your business relies on recurring software revenue, or CMOs for startups if you are still building the marketing function.
