What to know before hiring a CRO

Define what “revenue ownership” includes

A fractional chief revenue officer leads an agreed set of commercial responsibilities on a part-time basis. The role can connect sales, marketing and customer success around shared revenue goals. Some providers primarily deliver sales leadership, while others take a broader remit that includes pricing, retention and expansion. Establish those boundaries before evaluating candidates.

The role becomes relevant when commercial problems cross departmental lines. A marketing team may generate interest that sales does not pursue. Sales may close customers that the business cannot retain. A forecast may combine inconsistent definitions from several teams. A CRO can own these connections only if the engagement gives them access and authority across the functions involved.

Start with a revenue diagnosis

Ask a prospective executive how they would examine the route from first contact to renewed business. A useful assessment reviews customer segments, qualification, pipeline stages, conversion, deal timing and the handoff after a sale. It also tests whether the CRM reflects actual behavior or simply contains optimistic labels.

Do not assume a revenue plateau means the sales team needs more activity. The cause could be weak positioning, an unsuitable target customer, inadequate onboarding or a product problem. A credible scope identifies which issues the CRO can influence and which require a decision from the CEO or product team.
